perf(ai): serve /mcp from its own route graph - #2012
Every /mcp request that lands on a fresh maple-ai isolate costs 1.0 to 1.4 s. Warm requests take 30 to 180 ms. That is about 3,700 cold requests a day (US ~3,200, EU ~500), 18 to 57% of /mcp. Production, 2026-10-31 02:00 UTC, read from maple.ai.isolate.request_ordinal = 1 on maple-api's POST /mcp root span: cold p50 EU 1,177 ms, US 1,221 ms; warm 183 / 82 ms. Cold p50 by method: initialize ~1,016 ms, tools/list ~1,290 ms, tools/call 1,510 to 1,750 ms. Sample trace 874fce8d444fe512ec2a9db4cfd2750b.
About 600 ms of that is CPU after maple-ai's last I/O, which the Workers clock hides: the first request's route graph.
Cause
maple-ai built one route graph for every path (apps/ai/src/worker/http.ts, buildApp, importing runtime/http-graph). That module statically imports routes/internal/mcp-tools.http.ts, the Settings > MCP catalog, which imports mcp/tools/registry.ts: every tool module and the services behind them (alerts, dashboards, integrations, chat platforms). It also imports the chat, security-audit and triage routes and platform/Llm.ts (the OpenRouter and OpenAI-compatible SDKs). So the first request in an isolate, even an initialize, evaluated the whole tool registry. McpToolExecutorLoader was meant to defer the tools to the first tools/call, but the catalog import loaded them anyway.
Offline profiling shows the cost is module evaluation, not layer construction: importing the http-graph chunk took ~163 ms of desktop CPU, building the layers ~12 ms.
Fix
/mcp gets its own route graph, runtime/mcp-http-graph.ts: the transport, CORS and the shared auth graph (runtime/auth-graph.ts, moved unchanged from http-graph.ts). makeFetch selects it for path === "/mcp". Every other path builds the existing graph, minus /mcp.
Each graph is cachedRecoverable on its own, so a failure in one does not take the other down. If an isolate serves both, the auth layers are built once per graph. That costs about 12 ms of CPU once, and module evaluation is shared.
The raw-route leak check moves to runtime/raw-routes.ts and still guards both graphs.
No behaviour change for chat, investigations, PR review, security audits or the bot: their routes, the Durable Object and the Workflow are untouched.
apps/ai/scripts/cold-path/ bundles the Worker like the deploy does (alchemy virtual entry, Cloudflare Rolldown plugin, runtime define, strictExecutionOrder: false) and times the cold graphs in fresh Node processes. apps/ai/test/offline-http-ports.ts holds the offline ports the probe and the new test share.
Not done:
Prewarming the tool graph with waitUntil after initialize. Clients send tools/list right after, so on a single-threaded isolate it would mostly move the cost onto that request.
Moving touchLastUsed off the critical path. ApiKeysService awaits it on purpose: a forked UPDATE lost its connection on fast requests.

New Features
The /mcp endpoint now has a dedicated request handler and can be accessed before other routes are loaded.
Improvements
Requests to /mcp and other routes are handled independently, so loading one route group does not require loading the other.
Tests
Added coverage to verify requests are routed to the appropriate handler and return the expected responses.

Walkthrough
The AI worker now builds separate MCP and non-MCP route graphs and routes /mcp requests to the MCP app. New offline scripts build worker and service graphs, bundle the worker, and measure startup and graph-construction times.
Changes: MCP graph separation

Define the route graphs apps/ai/src/runtime/raw-routes.ts, apps/ai/src/runtime/auth-graph.ts, apps/ai/src/runtime/mcp-http-graph.ts, apps/ai/src/runtime/http-graph.ts
rawRoutes checks router request services. AiAuthLive provides authentication-related layers. McpRoutes contains the MCP routes, while RawRoutes in http-graph.ts contains health and chat-session routes.
Build and route MCP requests apps/ai/src/worker/http.ts, apps/ai/src/worker.ts, apps/ai/src/runtime/mcp-http-graph.test.ts
buildMcpApp builds the MCP handler separately from buildApp. The worker supplies both handlers to makeFetch, which routes exact /mcp paths to the MCP handler. Tests check route selection and responses when the other graph fails if built.
Build and measure cold-path graphs apps/ai/test/offline-http-ports.ts, apps/ai/scripts/cold-path/*, knip.json
Offline ports provide test layers for graph construction. The cold-path scripts probe graph builds, create a worker bundle, and report median timing measurements. Knip includes the scripts in its entry patterns.

Measure worker startup from a worker-only bundle.
worker.ts and graph-probe.ts both import worker/http. With PROBE=1, Rolldown builds both entries together and can emit their shared modules as chunks imported by worker.js. measure.mjs then measures that multi-entry layout, not necessarily the worker-only deployment layout. Compare the emitted static import closures for worker-only and PROBE=1 builds, or run the startup measurement against the worker-only bundle.

On the build-bundle.mjs nitpick (PROBE=1 multi-entry layout): agreed that the local startup numbers come from a two-entry build, so they are indicative only. The merge decision uses the deployed bundle instead: cold vs warm /mcp on api-pr-2012 (deploy layout, read from maple.ai.isolate.request_ordinal), compared with production. Leaving the script as is.

A cold maple-ai isolate built one route graph for every path. Its module
statically imported the Settings > MCP catalog route, which imports the
full tool registry, plus the chat, security-audit and triage routes and
the OpenRouter SDK. So the first /mcp request in an isolate, even an
initialize, evaluated every MCP tool module and service.
/mcp now has its own graph (runtime/mcp-http-graph.ts) with the shared
auth graph. Every other path keeps the existing graph. The tools load on
the first tools/call, as McpToolExecutorLoader intended.
Adds apps/ai/scripts/cold-path to bundle the Worker like the deploy and
time the cold graphs offline.
They run by path, like apps/api's. Rolldown resolves through alchemy's own
dependencies and the loader path is built at run time, so knip sees neither
as an import.
🟢 Confidence 10/10 · safe to merge. Both graphs keep the same provides and the new test pins the /mcp vs rest selection in both directions. no findings · tests covered · risk medium · 1/1 new units observable
Splits maple-ai's route graph so a cold /mcp request no longer loads the chat, security-audit, triage and tool-catalog routes: makeFetch picks runtime/mcp-http-graph for path === "/mcp" and the existing graph for everything else. Safe to merge. It does not fix the open DeviceTokenRejected error from http-graph.js — the auth layers move verbatim, so that path rejects exactly as before.
makeFetch builds /mcp from runtime/mcp-http-graph and every other path from runtime/http-graph
AiAuthLive moves unchanged to runtime/auth-graph.ts and both graphs provide it
rawRoutes leak check moves to runtime/raw-routes.ts, still guarding both graphs
Each graph is its own cachedRecoverable, so one failing build leaves the other serving
