This PR is part of a stack containing 2 PRs:

  1. main
  2. "docs(concepts): capture self-hosted vs managed two-products framing" (this PR)
  3. docs(platform): observability & in-product data architecture design record #656

Compass ships as two products over one shared core: the open-source
self-hosted core (this repo, any deployer URL) and the closed-source
managed multi-tenant service (private monorepo, compass.rigel.build,
reuses the core, not yet built). Consolidate the scattered statement of
this model into an always-on concept doc so every agent holds it before
designing, and index it in the concepts README and root AGENTS.md.
