Problem

The mobile new-task flow (selected project, bound draft, submitting, expanded provider) was a single set of useState in NewTaskFlowProvider, shared by every draft route. Each draft route wiped it with a useLayoutEffect reset on mount and rendered nothing until that reset ran. A draft opened by id (list row, deep link, restored state) was bound by an effect that awaited draft hydration and re-ran on every project list change.

Change

  • new-task-flow-state.ts: flow state lives in a module atom keyed by the draft route's flow key (route key + draft identity). resolveRouteDraft derives what a route's draftId means (pending / missing / open). Readiness is per environment: stampedEnvironmentProjectsLoading keeps the route pending while the draft's stamped environment is connecting, unread, or synchronizing, using the same signals as threadRouteIsHydrating. pruneNewTaskFlowStates drops the flow of every draft route that left the stack.
  • use-composer-drafts.ts: composerDraftsLoadedAtom, a plain state atom that hydration sets, so render can tell whether drafts have hydrated. Reading it starts no I/O: hydration starts at app start with the attachment upload worker (installComposerAttachmentUploads). A failed load stays not-loaded and is retried by the next ensureComposerDraftsLoaded caller (the draft route's useComposerDraft mount, draft edits, outbox delivery); the route re-resolves as soon as it succeeds.
  • new-task-flow-provider.tsx: reads and writes the flow for its flowKey; binds the route's draft in render; any flow write stores that binding. reset and openDraft are gone. Adds getSelectedProjectKey (read after an await) and missingRouteDraftId. The provider serves only the topmost draft route, so a draft screen returns to the picker only when missingRouteDraftId is its own draftId; a covered draft route never reads the top route's missing state.
  • Stack.tsx: passes the last draft route's flowKey; active is "that draft route is the topmost Thread" (draftRouteOnTop).
  • App.tsx: prunes flows in the existing navigation state change handler, next to pruneNewTaskBranchCheckouts.
  • NewTaskDraftRouteScreen.tsx: no reset effect and no initialized gate. A new route has a new key, so it starts fresh.
  • NewTaskDraftScreen.tsx: the draft-open effect and the selectedProjectRef sync are gone. A missing draft or project uses the existing return-to-picker path, which still clears its flag once the requested project arrives, as on main.

What this improves

  • Sync removed: the reset layout effect and its gate render, the draft-open effect (an async hydration wait that re-ran on every project list change), and a ref-sync effect.
  • Renders avoided: each draft route mount no longer runs a reset setState across the whole provider tree plus a gate render.
  • No bug-fix claims. The per-route isolation is covered at the store level in new-task-flow-state.test.ts, but I have no failing-on-main test for the component-level case, so it is listed under behavior changes instead.

Behavior changes

  • Each draft route keeps its own selection. Opening draft B above draft A (via a pushed thread) no longer wipes A's project or draft binding, so Back to A shows A's draft, not a fresh empty one. A screen remount of the same route also keeps its selection; before, the reset cleared it.
  • A route whose draftId names a draft that is gone, or whose project is gone, now replaces the draft route with the project picker (the existing return-to-picker path, after one frame). Before, it pushed the picker on top of a draft screen that was falling back to another project.
  • While drafts are hydrating, or the draft's own environment is still loading its projects, a draft-id route has no selected project and shows the screen's existing empty state (as main does before any project loads). It no longer falls back to another environment's project, and no longer creates a throwaway draft for the first project in the meantime.
  • Multi-environment cold launch: a draft stamped to environment B now waits for B's projects. Before (on main too), it was treated as missing as soon as any environment's projects loaded, and the route went to the picker. Once B has settled without the project (live, offline, reconnecting, failed, or removed), the route goes back to the picker as before.
  • Unchanged from main: after a route's draft is bound, a later removal of its project falls back to the environment's first project, as main's openDraft binding did.
  • Flow state for routes that left the stack is pruned on navigation state change. A flow now outlives a pushed live Thread above it, which is what keeps A intact.
  • The cloned-project removal continuation compares the flow's stored project key, not the last rendered selected project.

Effects (counted by hand)

  • NewTaskDraftRouteScreen.tsx: 2 -> 1 (reset useLayoutEffect removed; the branch checkout release effect stays)
  • NewTaskDraftScreen.tsx: -2 (selectedProjectRef sync, draft-open effect)
  • new-task-flow-provider.tsx: 1 -> 1. The draft-creation effect stays because the draft key must exist before the composer mounts; it now writes the flow atom and skips draft-id routes.
  • Stack.tsx, App.tsx, use-composer-drafts.ts, new-task-flow-state.ts: 0 -> 0

Verification

  • vp test run src/features/threads/new-task-flow-state.test.ts (apps/mobile): 9 passed. "waits for a slower environment's projects while another environment's have loaded" failed on 1f49c48.

  • Multi-environment cold launch was not checked on a device: the test setup has one environment.

  • vp test run src/features/threads/new-task-flow-state.test.ts (apps/mobile): 6 passed

  • vp run check:changed: format, lint, knip 1/2 and 2/2, typecheck, test all pass

  • No test for the covered-draft-route case: it needs two stacked NewTaskDraftScreens with the full composer mounted.

  • Rebased onto main after https://git.cafe/pingdotgg/t3code/pulls/25793 (share-import state machine); vp test run incomingShareImport new-task-flow-state: 21 passed.

  • Android (Pixel 9, pool) after the rebase: new task from Home, type, back out, reopen from Unsent (text and project kept); missing-draft deep link replaces the route with the project picker, and Back lands on Home; the share-unavailable link shows the inline note; send, thread switch, Home and Settings work. Not exercised: pushing a thread above a draft (a thread deep link collapses the stack to Home plus the thread, and the in-app push needs a thread context chip in the draft).

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — This refactor changes production mobile draft-route lifecycle and composer behavior by introducing route-keyed persistent flow state, hydration/readiness resolution, and navigation-driven pruning. Its scope spans navigation, draft restoration, project selection, and submission state, so human review is appropriate.

Walkthrough

The mobile app stores new-task flow state by draft route, resolves route drafts against loaded drafts and projects, and removes state for routes no longer on the navigation stack. Draft screens handle missing route targets through the project picker.

Changes: Mobile new-task draft flows

Layer / File(s) Summary
Flow state and route-draft resolution
apps/mobile/src/features/threads/new-task-flow-state.ts, apps/mobile/src/state/use-composer-drafts.ts, apps/mobile/src/features/threads/new-task-flow-state.test.ts
Adds keyed flow state and route-draft resolution. composerDraftsLoadedAtom exposes composer-draft hydration status. Tests cover route resolution, project-loading status, and pruning.
Provider integration with keyed flow state
apps/mobile/src/features/threads/new-task-flow-provider.tsx
The provider resolves route drafts and stores flow selections, submission state, and expanded-provider state by flow key. Its context exposes the selected project key and missing route-draft status.
Navigation and missing-target handling
apps/mobile/src/Stack.tsx, apps/mobile/src/App.tsx, apps/mobile/src/features/threads/NewTaskDraftRouteScreen.tsx, apps/mobile/src/features/threads/NewTaskDraftScreen.tsx
Navigation associates the provider with the draft route and prunes state for routes no longer present. Draft screens no longer reset the flow or wait for draft hydration to open a route draft. The project-picker flow handles missing route targets.

Pushing a second draft route above an existing one can cause the lower draft's late project resolution to change the upper draft's project. Deleting a project that was only shown through the default fallback also no longer returns the user Home. Both should be addressed or accepted before merge. Cold-launch handling of multi-environment drafts looks correct.

Compare the displayed project after removing its clone.

The provider can show the first project while the stored projectKey stays null. The automatic draft-creation write sets only draftKey, so the stored key is not updated. getSelectedProjectKey() returns that stored key, not the displayed project. After a successful delete of the displayed fallback project, the comparison at line 236 is false, so the screen does not replace itself with Home. The screen stays on the draft, and the displayed project changes to another project.

Compare against the project the screen displays after the deletion, or store the effective project when the draft is created. Choose one approach and verify its effect on the project list and draft state.

Comment thread apps/mobile/src/features/threads/new-task-flow-provider.tsx
juliusmarminge and others added 2 commits October 27, 2026 02:20
The new-task flow (selected project, draft, submitting, expanded provider)
was one set of useState in the provider shared by every draft route. Each
draft route reset it in a layout effect on mount and gated its first render
on that, and a draft opened by id was bound by an effect that awaited draft
hydration and re-ran on every project list change.

Flow state now lives in a module atom keyed by the draft route (route key +
draft identity) and is pruned from the navigation state change handler when
the route leaves the stack. A new route starts fresh by key, so the reset
effect and its gate are gone. A route's draftId is resolved in render from
the hydrated drafts (new composerDraftsLoadedAtom) and loaded projects;
a draft or project that is gone sends the route back to the project picker.

Effects: NewTaskDraftRouteScreen 1 -> 0 (reset layout effect),
NewTaskDraftScreen 2 removed (selectedProjectRef sync, draft-open retry
effect). The provider keeps its draft-creation effect: the draft key must
exist before the composer mounts.

…sing draft

- The provider now names the route draft it found missing, and a draft
screen returns to the picker only when that is its own draft. A covered
draft route no longer reads the topmost route's missing state.
- The picker-return effect again clears the return flag once the requested
  project arrives, as on main.
- composerDraftsLoadedAtom is a plain read of hydration state. Hydration
starts at app start with the attachment upload worker, and a failed load
is retried by the next ensureComposerDraftsLoaded caller (the draft route's
useComposerDraft mount, draft edits, outbox delivery).

resolveRouteDraft treated any loaded project as readiness, so on a cold
launch a draft stamped to environment B was reported missing as soon as
environment A's projects arrived, and the route was replaced with the
picker. It now stays pending while the stamped environment is still
connecting or synchronizing its shell, and reports missing only once that
environment has settled without the project.

While a route draft's stamped environment is still loading, the provider
fell back to the first loaded environment's first project, so the
composer showed, and Start could send to, a project the user never chose.
A pending route draft now has no selected project, which keeps the screen
on its existing empty state until the draft opens.

Keep covered draft screens isolated from the top route’s flow.

When draft B covers draft A, A’s no-draftId project-resolution effect can call setProject after A’s project loads. The shared provider now uses B’s flowKey, so carryDraftContentTo reads B’s draft key and retargetNewTaskDraft retargets B’s draft to A’s project. Guard route-driven writes with the caller’s route key or provide each screen with its own flow context.
