Follow-up to ROB-1648 (#2204). Ticket: ROB-1654

A Triggered Workflow investigates the cluster as it is when its run starts. If another rollout of the same Deployment lands first, Holmes judges the newer revision and attributes the result to the release that fired. The ROB-1648 end-to-end run showed this: the healthy busybox:1.37.0 release was reported degraded, because the next, broken revision was already rolling out. The worse case is a fast rollback: the failed release's run can find a healthy Deployment and report "healthy".

Change

  • Payload: for any Deployment, trigger_workflow_event now adds event.rollout: {revision, replicaset, images}, read from the manifest at trigger time:

    • revision: the deployment.kubernetes.io/revision annotation;
    • replicaset: the ReplicaSet named in the Progressing condition's message;
    • images: container name → image.

    This applies to rollout triggers, on_deployment_* and alerts on a Deployment; other kinds don't get the key. Until the controller has observed a spec change (observedGeneration < generation), revision and replicaset are null, because they still describe the previous template.

  • Docs: state that runs investigate live state, and give an example workflow prompt. The prompt:

    • judges the ReplicaSet in rollout;
    • says when the Deployment has since moved on, and judges a superseded revision from what remains;
    • ends with a one-word verdict for the payload's revision: healthy / degraded / failed / unknown.
  • CI (unrelated to the feature): ubuntu-latest moved to Ubuntu 26.04 overnight, which broke two checks on every PR:

    • Pre-commit checks: there is no Python 3.11.11 build (from .python-version) for 26.04, so the job now pins 3.11, as run_tests already does.
    • run_tests: 26.04 ships Helm 4, whose helm template output no longer matches tests/helm_golden, so the job now installs Helm v3.22.0 (the 24.04 version). Locally, the golden tests pass with 3.22.0, and the same 4 fail with 4.3.0.

The prompt does the anchoring; the runner only makes the revision easy to name. No relay or UI change is needed.

Verification

  • Unit tests: 39 pass. New tests cover:

    • the revision, ReplicaSet and image at the three recorded fire points of the k3s watch fixture: rollout complete, timed out, and rollout undo (which reuses the old ReplicaSet under a new revision number);
    • the update before the controller syncs, where both fields are null;
    • no Progressing condition;
    • no rollout key for a non-Deployment alert.

    Each new assertion fails without its fix.

  • End to end, A/B: this branch's runner on k3s, local relay and Holmes. Each rollout went to two workflows: A with the old prompt, B with the docs' anchored prompt. The scenario forced both races: a broken image applied right as 1.37.0 completed (87 ms before the trigger fired), and rollout undo 0.2 s after the failure trigger. All 8 runs completed, and every stored event carried the correct event.rollout.

Event A: old prompt B: anchored prompt
rev 1, 1.36.1 (baseline) healthy ✅ healthy ✅
rev 2, 1.37.0 (superseded ~0.1 s after completing) failed ❌: judged rev 3 healthy ✅: judged its ReplicaSet and noted the ErrImagePull belongs to rev 3
rev 3, broken image (rolled back 0.2 s later) healthy ❌: judged the live 1.37.0 pods analysis "Revision 3 … failed" ✅, but last line healthy (current revision 4 is healthy; revision 3 itself failed) ⚠️
rev 4, rollout undo healthy ✅ healthy ✅

The rev 3 last line is why 942dc34 makes the prompt ask for one word for the payload's revision rather than the current one. That wording change wasn't re-run end to end. Each cell is one run on one model (the account default, Haiku 5.5), so read the table as a tendency. Screenshots and the full write-up are on ROB-1654.

A Triggered Workflow investigates the live cluster when its run starts. If
another rollout of the same Deployment lands first, Holmes judges the newer
revision and attributes it to the one that fired: in the ROB-1648 e2e run, the
healthy 1.37.0 release was reported degraded because the next, broken
revision was already rolling out.

For any Deployment, the payload now carries
event.rollout: {revision, replicaset, images}, read from the manifest at
trigger time. The docs explain the live-state behaviour and give a workflow
prompt that judges the named ReplicaSet and says when the Deployment has
moved on.

Pre-commit checks is red for a reason outside this PR. actions/setup-python failed before any code ran:

The version '3.11.11' with architecture 'x64' was not found for Ubuntu 26.04.

  • Why it's not this PR's: ubuntu-latest now hands out Ubuntu 26.04 runners. The pre-commit job takes its Python from .python-version (3.11.11), and the setup-python manifest only builds 3.11.15+ for 26.04. Master's last run (8h ago, on 24.04) passed. The next run of this workflow on any branch that lands on a 26.04 runner will fail the same way. run_tests is skipped because it needs: check; it pins 3.11, which resolves to 3.11.17 and exists for 26.04.

  • Fix: none exists yet. The one-line fix is to give the pre-commit job the same pin run_tests uses:

         - uses: actions/checkout@v5
         - uses: actions/setup-python@v6
    +      with:
    +        python-version: "3.11"
         - uses: pre-commit/action@v3.0.1

    The alternative is bumping .python-version to 3.11.17.

I'm re-running the failed job once, since runner images roll out gradually. If it fails again, the fix above goes in this PR or a separate one.

On a Deployment update the controller hasn't processed yet (e.g.
on_deployment_update right after `kubectl set image`), the revision
annotation and the Progressing condition still describe the previous
template while the images are already the new ones. event.rollout now
reports revision and replicaset as null in that window instead of pairing
them with the wrong images.

The docs' example prompt also lets Holmes answer "unknown" when a
superseded revision's pods are gone and what remains isn't enough to
judge it.

…vision only

In the end-to-end A/B run, the anchored prompt judged a rolled-back
revision correctly in its analysis, but its final line was "healthy
(current revision 4 is healthy; revision 3 itself failed)", so anything
parsing that line read the failed release as healthy. The line now asks
for one word, for the revision in the payload rather than the current one.

ubuntu-latest now hands out Ubuntu 26.04 runners, and setup-python has no
3.11.11 build (from .python-version) for them, so Pre-commit checks failed
before running anything on every PR. Use the same "3.11" pin as run_tests,
which resolves to a 3.11 release built for 26.04.

The Ubuntu 26.04 runners ship Helm 4.3.0, which lays out `helm template`
output differently (extra blank lines between documents), so the four
test_helm_holmes_only golden renders failed. With Helm 3.22.0, the version
on the 24.04 runners, all 18 tests in that file pass; with 4.3.0 the same
four fail, matching CI.

The Ubuntu 26.04 runner move broke a second check. With Python pinned (3701881), run_tests ran for the first time and failed 4 tests in tests/test_helm_holmes_only.py::test_runner_enabled_render_matches_golden.

  • Cause: the 26.04 runner image ships Helm 4.3.0, while 24.04 ships Helm 3.22.0. Helm 4 inserts blank lines between rendered documents, so the golden files no longer match. Nothing in this PR touches the chart.
  • Reproduced locally: with Helm 3.22.0 all 18 tests in that file pass; with Helm 4.3.0 the same 4 fail.
  • Fix (9841df5): run_tests installs Helm v3.22.0 with azure/setup-helm@v4.3.1, the same action the helm-dependencies job already uses.

Any other PR hitting either failure needs both pins. Supporting Helm 4 (regenerating the goldens, or normalizing whitespace in the test) is a separate change.

Handle null rollout identifiers before inspecting the target.

Deployment workflow payloads can contain null rollout.revision and rollout.replicaset. The prompt must return unknown instead of attempting a ReplicaSet lookup or judging a missing revision.

Suggested fix
     A Deployment rollout just completed or failed; the trigger payload names it in `rollout`.

     and error logs. If the Deployment has since moved to another revision, say so and judge the
     revision in the payload from what remains: the ReplicaSet's status and the events of it and

@coderabbitai on review 5582023047:

  • Null rollout.revision/replicaset in the example prompt (outside diff): leaving it as is. The prompt is documented for on_deployment_rollout_complete / _failure, which fire only once the controller has observed the spec and set Progressing to NewReplicaSetAvailable or ProgressDeadlineExceeded. Both of those messages name the ReplicaSet, and the revision annotation is set by then, so neither field is null for this pairing. The nulls only occur on raw on_deployment_update events, and the docs paragraph above the example covers that case.
  • Prometheus alert on a Deployment (trivial): not pushing just for this. The branch is the same isinstance(obj, Deployment) check that the rollout tests already exercise. I'll add the test if another push goes to this PR.

@Sheeproid, thanks for clarifying.

  • For the documented on_deployment_rollout_complete / on_deployment_rollout_failure pairing, your explanation addresses the null-field concern. I withdraw that suggestion.
  • The Prometheus-on-Deployment test is optional coverage for the same isinstance(obj, Deployment) branch. No extra push is needed for that test.

Learning: In docs/playbook-reference/actions/miscellaneous.rst, the rollout-anchored workflow prompt is intended for on_deployment_rollout_complete and on_deployment_rollout_failure. These triggers fire after the controller observes the spec and reports NewReplicaSetAvailable or ProgressDeadlineExceeded. For this documented pairing, rollout.revision and rollout.replicaset are populated. Raw on_deployment_update events can have null revision and ReplicaSet values; the paragraph above the example documents that case. Do not require null-handling in this example prompt solely because raw update events can contain nulls.
