✨ ClusterObjectDeployment: Progressing reasons for impeded head revision rollouts - #3071
Today the ClusterObjectDeployment (COD) Progressing condition collapses every in-flight rollout into a single opaque reason (NewClusterObjectSetProgressing) whenever the head active ClusterObjectSet (COS) revision has not completed. A user cannot tell a rollout that is merely in progress from one that is stalled on something they must fix.
This PR maps the head active revision's own Ready reason onto the COD Progressing condition using a small, COD-level vocabulary, following Kubernetes condition conventions:
Head COS Ready reason
COD Progressing
COD reason
Pending, ObjectsNotReady
True
NewClusterObjectSetProgressing(existing)
PreconditionsNotMet
True (keeps retrying)
RevisionPreconditionsNotMet(new)
ObjectCollision
False (hard stall)
RevisionObjectCollision(new)
InvalidSpecification
False (hard stall)
RevisionInvalidSpecification(new)
Key behaviors:
Hard stalls short-circuit the progress deadline — a revision already stalled on an actionable cause reports that reason rather than ProgressDeadlineExceeded (more useful), even once the deadline elapses. The deadline still governs the still-retrying states.
PreconditionsNotMet keeps Progressing=True because the COS controller keeps retrying it.
The COD reports its own generic message naming the revision and directs the user to inspect the named ClusterObjectSet for the specific cause (Deployment→Pod inspection pattern); it does not echo the COS message.
The COD's own InvalidSpecification (invalid spec.template.metadata, set before a revision exists) stays distinct from the revision's RevisionInvalidSpecification.
Testing
Unit tests cover every branch (including no/unrecognized Ready reason, completed-wins-over-stall) and the hard-stall-beats-deadline precedence (deadline exceeded + a stall Ready reason → the stall reason wins).
e2e (cod_progressing_reasons.feature, 4 scenarios / 36 steps, validated locally against the experimental cluster):
RevisionObjectCollision and RevisionPreconditionsNotMet, each including recovery once the condition is resolved;
ProgressDeadlineExceeded for a revision that never becomes ready (consolidated here from the former cod_progression_timeout.feature, now removed);
hard-stall-beats-deadline: a collision keeps reporting RevisionObjectCollisionconsistently for 70s, spanning past the 1-minute deadline (via a new consistently reports … for <duration> step), so a controller that let the deadline win would be caught.
make lint and make verify clean.
Notes
RevisionInvalidSpecification is covered by unit tests only — that COS state is not reliably reachable from an admission-passing COD template.
Reviewer notes
Experimental API surface only (COD lives behind the experimental feature gate). No ClusterObjectSet controller, migrator, or CRD schema-shape changes; the conditions field docstring update regenerates the CRDs and API reference.
Incomplete rollouts now report revision-specific reasons when preconditions are unmet, objects conflict with existing resources, or revision objects are invalid. Unmet preconditions are retried; collisions and invalid revision objects are reported as stalled, including when a progress deadline is configured.
Documentation
Updated API references and guides to explain these rollout statuses, distinguish invalid revision objects from invalid deployment metadata, and direct readers to the affected revision for details.

The controller now reports revision-specific Progressing reasons for unmet preconditions, object collisions, and invalid revision specifications. API and CRD descriptions and controller and end-to-end tests cover the reasons and their status behavior.
Added three exported reason constants and documented their Progressing statuses. The descriptions distinguish revision object errors from invalid deployment template metadata.
Report the head revision’s readiness internal/object-controller/controllers/clusterobjectdeployment_controller.go, internal/object-controller/controllers/clusterobjectdeployment_controller_test.go, internal/object-controller/controllers/clusterobjectdeployment_deadline_test.go
reconcileRollout reports hard stalls as False and unmet preconditions as True. Hard-stall reasons take precedence over deadline expiry. Unit tests cover the reasons and deadline behavior.
Exercise rollout reasons in end-to-end tests test/e2e/features/cod_progressing_reasons.feature, test/e2e/features/cod_progression_timeout.feature, test/e2e/steps/steps.go
End-to-end scenarios cover collision and precondition recovery, deadline expiry, and a collision reason that persists beyond the deadline. A new step checks whether a condition status and reason persist for a specified duration. The previous progression-timeout feature file was removed.
The change is mergeable with follow-up on the deadline-precedence test, which can pass without exercising the intended behavior.

Full details: Title check
Explanation
The title names the main change: ClusterObjectDeployment Progressing reasons for head revision rollouts that are impeded. It matches the changeset, which maps the head COS Ready reason to new COD Progressing reasons (RevisionPreconditionsNotMet, RevisionObjectCollision, RevisionInvalidSpecification). It uses the required prefix icon and stays under 100 characters, though at 81 characters with 9 words it is slightly long.
Full details: Description check
Explanation
The description follows the template. It has a clear summary and motivation, a mapping table of head COS Ready reasons to COD Progressing states, key behaviors, and testing notes covering unit and e2e coverage. The Reviewer Checklist is not ticked and no related GitHub issue link is provided, so the checklist items are not confirmed. The description is mostly complete, so the check passes.

Done — moved the ProgressDeadlineExceeded scenario into this file (never-ready revision + 1m deadline → Progressing=False/ProgressDeadlineExceeded, with the revision retaining ObjectsNotReady and Available=False/Unavailable) and deleted the now-redundant cod_progression_timeout.feature, so all COD Progressing-reason coverage lives here.

…ion rollouts
Map the head active ClusterObjectSet revision's Ready reason onto the
ClusterObjectDeployment (COD) Progressing condition so a user can tell a
rollout that is merely in progress from one stalled on something they must
fix:
- RevisionObjectCollision (False, hard stall) - objects owned by another
controller or already exist; resolve ownership.
- RevisionInvalidSpecification (False, hard stall) - the revision's rendered
objects are invalid; fix the spec. Distinct from the COD's own
InvalidSpecification (invalid spec.template.metadata).
- RevisionPreconditionsNotMet (True, keeps retrying) - an unmet precondition
(e.g. RBAC, dependency CRD, referenced Secret); governed by the deadline.
Hard stalls short-circuit the progress deadline (the actionable cause is more
useful than ProgressDeadlineExceeded). The COD reports its own generic message
naming the revision and directs the user to inspect it, rather than echoing the
ClusterObjectSet message.
Updates the status conditions docstring (regenerating CRDs, apply
configurations, and the API reference), adds unit tests for every branch and
the hard-stall-beats-deadline precedence, adds an e2e feature, and documents
the reasons in the ClusterObjectSets concept doc.
