What changed?

Proposes an ADR for internal refactoring how we work with tool results.

Why?

#1695

Also because of tech dept and to keep future changes / additions to any tool invocations easily maintainable. Since we started outputting more information for transparency the internal implementation has grown a bit and with more changes coming we should clean it up now.

Related issue or discussion

related to #1695 and to make implementation of #1676 easier (that needs to add a "note" to phpstan invocation about the SW version).

AI disclaimer

ADR was written by Codex GPT-6.1-Sol but I actively brainstormed together with the agent and tried to keep the ADR short and concise. If you still think some parts are unnecessarily verbose or other miss details please let me know and I can rephrase as a human 🙂 .

Summary by CodeRabbit

Summary by CodeRabbit

  • Documentation
    • Added an architecture decision record proposing a unified result format for checks, formatting, and fixes. It describes how tools can report findings, skipped work, errors, notes, and captured output.
    • The proposal also outlines how results are grouped and displayed in text and structured output, and how outcomes affect exit codes. These are design decisions; the changes do not indicate that the behavior has been implemented.

Walkthrough

This pull request adds an ADR proposing a unified ToolResult model for checkers, formatters, and fixers. It describes proposed interfaces, runner behavior, result presentation, and command exit conditions.

Changes: Tool Result Reporting

Layer / File(s) Summary
Tool interfaces and result contract
docs/adr/0003-unified-tool-results.md
The ADR proposes checker, formatter, and fixer interfaces that return ToolResult. It defines result fields for findings, skip information, output, and errors.
Result presentation and consequences
docs/adr/0003-unified-tool-results.md
The ADR specifies runner outcome handling and invocation aggregation. It describes grouped findings, structured errors, ignore rules, and command exit conditions. It also states that tools return results without printing and that migrations and compatibility changes can occur separately.

Priority: Low

  • shopware/shopware-cli#1679 — The ADR defines FixTool results with structured findings and execution information.
  • shopware/shopware-cli#1695 — The ADR defines ToolError, captured invocation output, failure outcomes, and shared result reporting.
  • shopware/shopware-cli#1673 — The ADR proposes one result model for tools used by validate, format, and fix.
Merge Risk: Moderate · up to eddfe

The ADR should define how findings and execution errors reach existing reporters and command exit handling before the implementation adopts this contract.

Explanation

The title "chore: ADR unified tool results" matches the main change, which adds the ADR 0003 document proposing a unified ToolResult for checkers, formatters, and fixers. It uses the conventional commit prefix and names the subject concisely. It does not describe implementation work because the PR only adds documentation.

Full details: Docstring Coverage

Explanation

No functions found in the changed files to evaluate docstring coverage. Skipping docstring coverage check. Docstring coverage is scoped to functions touched by this diff. Analyzed 0 functions across 0 files. (1 skipped: 1 unsupported.)

Full details: Description check

Explanation

The description follows the repository template with the sections What changed, Why, and Related issue or discussion. It states that the PR proposes an ADR for refactoring how tool results are handled, links the rendered ADR and the draft implementation PR, and gives the motivation and related issues. The How was this tested? section is missing. For a documentation-only ADR this is a minor gap, and the template's screenshot note does not apply because no TUI or CLI output changes are made.

- Around line 53-57: Update the outcome table and result-state description in
the ADR so `SkipReason` and `Err` cannot classify the same result as both
skipped and failed; specify that an error takes precedence or that the
combination is invalid. Clarify the skipped-result constraints so findings and
captured output are not permitted.
- Around line 23-39: Update the ADR’s ToolResult reporter contract to define how
ToolResult.Findings map into the existing Check passed to DoCheckReport and how
finding severity determines Check.HasErrors(); make the conversion behavior
explicit before implementation.
- Around line 36-44: Update the ToolResult error contract in the ADR to define a
stable serialized error shape, either by replacing Err with a serializable error
object or specifying how the renderer converts Err into stable structured
fields; do not leave the schema deferred to implementation.
- Line 92: Clarify in the ADR how ToolResult.Err reaches the command’s
nonzero-exit path, specifying whether the runner sets hadExecutionError or
DoCheckReport checks execution errors directly. Define the resulting exit
behavior consistently for JSON, GitLab, and JUnit, while preserving the
distinction between execution errors and finding-based errors.
